Sony's 20-Year Quest to Buy Insomniac Finally Revealed

Former SIE America CEO Shawn Layden explains why Sony took two decades to acquire Insomniac Games, and what finally pushed Ted Price to say yes after Marvel's Spider-Man.

Ever wonder why it took Sony so long to lock down Insomniac Games? Turns out the courtship started over 20 years before the 2019 deal finally went through.

Shawn Layden, former president and CEO of Sony Interactive Entertainment America, spilled the details on The Trophy Room podcast. He said Sony had wanted to buy the studio for ages, but founder Ted Price kept holding onto that independent streak and never gave the nod.

And it's not like Insomniac didn't explore other options. Layden recalled how Price took the team to EA for the co-op shooter Fuse, and later made Sunset Overdrive as an Xbox One exclusive for Microsoft. Those outside partnerships show the studio was actively testing what life as an independent could look like before the acquisition.

The real turning point came after Marvel's Spider-Man wrapped development. According to Layden, the studio had hit the natural limit of going it alone, and the biggest push came from changes within the team itself. Two decades ago, twenty-something devs could grind through long hours with pizza, energy drinks, and sleeping bags under their desks. Twenty years later, family responsibilities, kids' education loans, car payments, and mortgages become very real considerations.

Layden also laid out the brutal math of running an indie studio: roughly two-thirds of your time goes to the current project, while the remaining third is spent pitching the next one. He compared being an indie studio head to a never-ending campaign trail—constantly hitting up partners for funding, chaining contracts together so you don't drown in debt between big releases. The stress of worrying whether hundreds of employees would make payroll took a toll on both his energy and his creativity, he said.

The final decision went down over a business dinner between Layden and Price, where the two were discussing Marvel's Spider-Man's production. Layden said both agreed that after nearly 20 years of informal relationship-building, it was time to "put on the wedding rings." He reached out to Sony's higher-ups, got quick approval, and the acquisition closed in a very short window.

For players, this insider story explains why Insomniac went all-in on PlayStation after Marvel's Spider-Man. Once inside the platform holder's ecosystem, the team no longer had to chase external contracts, and funding for years to come was secured. Pretty wild how a dinner chat sealed a two-decade pursuit, right? What do you think—was Insomniac better off independent, or is this the happy ending everyone needed?
